I had just finished migrating a high-traffic NGINX ingress controller to a new AKS cluster in <code>eastus2<\/code>. I wanted &#8220;full visibility,&#8221; so I checked every single box in the Diagnostic Settings\u2014Access Logs, Error Logs, Traffic Metrics, the works. I pushed the Terraform code, saw the &#8220;Apply complete&#8221; message, and went to grab a beer. By Monday morning, the ingestion volume had hit 4 terabytes. The Kubelet was screaming because the log-shipper sidecar was OOM-killed repeatedly, creating a backpressure loop that eventually stalled the entire node pool. The &#8220;visibility&#8221; I wanted resulted in a dashboard full of red lines and a very uncomfortable meeting with the CFO.<\/p>\n<p>That is the reality of Azure. It isn&#8217;t a &#8220;cloud platform&#8221; in the way developers think of Heroku or even AWS. It is a massive, interconnected web of legacy enterprise logic, nested APIs, and hidden &#8220;Resource Providers&#8221; that you have to register manually like it\u2019s 2005. If you treat it like a playground, it will bankrupt you or break your heart. If you treat it like a brittle, high-latency distributed system that requires explicit intent for every single packet, you might just survive the on-call rotation.<\/p>\n<h2><span class=\"ez-toc-section\" id=\"The_Documentation_Lies_Why_%E2%80%9CClick-Ops%E2%80%9D_is_a_Trap\"><\/span>The Documentation Lies: Why &#8220;Click-Ops&#8221; is a Trap<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>If you read the official Microsoft Learn pages, everything looks easy. They show you how to create a Virtual Machine in the Portal with three clicks. They call it &#8220;seamless.&#8221; In reality, the Portal is a lie. It performs a dozen background actions\u2014creating Network Security Groups (NSGs), public IPs, and storage accounts\u2014that you didn&#8217;t ask for and won&#8217;t know how to manage later. When you eventually try to import that &#8220;seamless&#8221; infrastructure into Terraform or Bicep, you\u2019ll realize the Portal used non-standard naming conventions and attached a random &#8220;Diagnostic Storage Account&#8221; that costs $0.05 a month but prevents you from deleting the Resource Group due to a lease lock.<\/p>\n<p>The documentation also fails to mention the &#8220;Propagation Lag.&#8221; In AWS, an IAM change is usually live in seconds. In Azure, an RBAC (Role-Based Access Control) assignment via Entra ID (formerly Azure AD) can take up to 10 to 15 minutes to actually hit the underlying Resource Provider. I\u2019ve wasted hours debugging &#8220;403 Forbidden&#8221; errors on a Service Principal that had the correct permissions, only to have it magically start working after a coffee break. This isn&#8217;t a bug; it&#8217;s the architecture. You have to build &#8220;retry-with-backoff&#8221; into your soul when working here.<\/p>\n<blockquote>\n<p><strong>Pro-tip:<\/strong> Never trust the &#8220;Overview&#8221; blade in the Azure Portal for resource status. Use the <code>az resource show<\/code> CLI command or check the JSON view. The UI often caches state, showing a VM as &#8220;Running&#8221; when the underlying host has already encountered a hardware failure and the VM is actually in a &#8220;PowerState\/deallocated&#8221; limbo.<\/p>\n<\/blockquote>\n<h2><span class=\"ez-toc-section\" id=\"Identity_is_the_Foundation_and_the_First_Point_of_Failure\"><\/span>Identity is the Foundation (and the First Point of Failure)<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Everything in Azure starts with Entra ID. If you don&#8217;t get your Identity strategy right, your networking and compute strategies don&#8217;t matter. Most people start by creating Service Principals with client secrets. This is a mistake. Secrets expire, they get leaked in <code>.bash_history<\/code>, and they are a nightmare to rotate. <\/p>\n<p>You should be using Managed Identities for everything. Period. Whether it&#8217;s an AKS pod using Workload Identity or a Function App accessing a Key Vault, Managed Identities eliminate the need for secret management. Here is the trade-off: Managed Identities are tied to the lifecycle of the resource. If you delete the VM, the identity goes with it. This is a feature, not a bug.<\/p>\n<pre><code># Example: Assigning a User-Assigned Managed Identity to a VM via CLI\naz vm identity assign \\\n  --resource-group rg-production-web \\\n  --name vm-api-prod-001 \\\n  --identities \/subscriptions\/sub-id\/resourcegroups\/rg-shared\/providers\/Microsoft.ManagedIdentity\/userAssignedIdentities\/id-kv-reader\n<\/code><\/pre>\n<p>But here is the &#8220;Gotcha&#8221;: The <code>id-kv-reader<\/code> identity needs a specific Access Policy or RBAC role on the Key Vault. If you are using the newer &#8220;Azure RBAC&#8221; permission model for Key Vault (which you should), the &#8220;Key Vault Secrets User&#8221; role is what you want. Avoid &#8220;Contributor.&#8221; It\u2019s too broad. I\u2019ve seen &#8220;Contributors&#8221; accidentally delete the entire production DNS zone because they thought they were just editing a record.<\/p>\n<ul>\n<li><strong>Entra ID Groups:<\/strong> Never assign permissions to individual users. Assign them to groups. When an engineer leaves, you remove them from the group, not from 400 different Resource Groups.<\/li>\n<li><strong>Conditional Access:<\/strong> If your SREs aren&#8217;t using MFA to access the CLI, you aren&#8217;t secure. Use <code>az login --use-device-code<\/code> if you&#8217;re on a headless server.<\/li>\n<\/ul>\n<h2><span class=\"ez-toc-section\" id=\"Networking_The_VNET_Peering_Tax\"><\/span>Networking: The VNET Peering Tax<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Azure networking is where the &#8220;Enterprise Tax&#8221; becomes literal. In a standard Hub-and-Spoke topology, you have a central VNET for your Firewalls and ExpressRoute, and &#8220;Spoke&#8221; VNETs for your workloads. You connect them with VNET Peering. <\/p>\n<p>Peering isn&#8217;t free. You pay per GB for data going both ways. If you have a noisy microservice in Spoke A talking to a database in Spoke B through a central NVA (Network Virtual Appliance) in the Hub, you are paying for that data three times. I\u2019ve seen architectures where the networking costs exceeded the compute costs because someone decided to shard a database across regions without calculating the egress. <\/p>\n<p>Then there is the Private Link\/Private Endpoint nightmare. Microsoft\u2019s solution to &#8220;don&#8217;t put your DB on the public internet&#8221; is Private Link. It creates a local IP in your VNET that tunnels to the service (like SQL or Blob Storage). It sounds great until you realize you now have to manage DNS for <code>privatelink.database.windows.net<\/code>. If your on-prem DNS server doesn&#8217;t know how to resolve that, your hybrid app will fail. You end up in &#8220;DNS Hell,&#8221; managing Private DNS Zones that have to be linked to every single VNET in your ecosystem.<\/p>\n<pre><code># Terraform snippet for a Private Endpoint - notice the complexity\nresource \"azurerm_private_endpoint\" \"be_pe\" {\n  name                = \"pe-api-prod\"\n  location            = azurerm_resource_group.rg.location\n  resource_group_name = azurerm_resource_group.rg.name\n  subnet_id           = azurerm_subnet.endpoint_subnet.id\n\n  private_service_connection {\n    name                           = \"psc-api-prod\"\n    private_connection_resource_id = azurerm_storage_account.st_prod.id\n    is_manual_connection           = false\n    subresource_names              = [\"blob\"]\n  }\n\n  private_dns_zone_group {\n    name                 = \"dns-group\"\n    private_dns_zone_ids = [azurerm_private_dns_zone.blob_zone.id]\n  }\n}\n<\/code><\/pre>\n<p>If you miss that <code>private_dns_zone_group<\/code> block, your application will still try to resolve the public IP of the storage account, hit the firewall, and get dropped. It\u2019s a silent failure that won&#8217;t show up in your application logs as anything other than a &#8220;Connection Timeout.&#8221;<\/p>\n<h2><span class=\"ez-toc-section\" id=\"AKS_Stop_Using_the_Default_CNI\"><\/span>AKS: Stop Using the Default CNI<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Azure Kubernetes Service (AKS) is actually quite good, but the defaults are dangerous. By default, AKS uses &#8220;Kubenet&#8221; networking. In Kubenet, nodes get an IP from the VNET, but pods get IPs from a completely different, non-routable address space. This requires UDRs (User Defined Routes) that are limited to 400 per VNET. If you scale your cluster, you will hit that limit and your nodes will stop being able to talk to each other.<\/p>\n<p>Use <strong>Azure CNI with Dynamic IP Allocation<\/strong>. It gives pods IPs from a separate subnet than the nodes, but they are still routable within the VNET. This avoids the &#8220;IP exhaustion&#8221; problem where a single 30-node cluster eats a <code>\/24<\/code> subnet because it pre-allocates IPs for every possible pod. <\/p>\n<p>Also, let&#8217;s talk about the OS disk. Most people use the default disk for AKS nodes. This is a mistake for high-I\/O workloads. Use <strong>Ephemeral OS Disks<\/strong>. They are hosted on the local VM storage, which means zero network latency for disk I\/O and faster node re-imaging. If your node dies, it\u2019s Kubernetes\u2014you shouldn&#8217;t care about the data on the OS disk anyway. <\/p>\n<blockquote>\n<p><strong>Note to self:<\/strong> When upgrading AKS, always check the <code>max_surge<\/code> parameter. If you set it to 33%, Azure will spin up new nodes before killing the old ones. If you are tight on IP addresses in your subnet, the upgrade will fail because there are no IPs left for the &#8220;surge&#8221; nodes. I&#8217;ve been stuck in a &#8220;Failed&#8221; cluster state for 4 hours because of this.<\/p>\n<\/blockquote>\n<h2><span class=\"ez-toc-section\" id=\"Storage_The_%E2%80%9CLRS_vs_ZRS%E2%80%9D_Argument\"><\/span>Storage: The &#8220;LRS vs ZRS&#8221; Argument<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Storage is cheap, until it isn&#8217;t. Locally Redundant Storage (LRS) replicates your data three times within a single data center. If that data center has a power failure (which happens more often than the status page admits), your data is gone until the power is back. Zone Redundant Storage (ZRS) replicates across three availability zones. <\/p>\n<p>I argue that for any production database or stateful set, ZRS is the bare minimum. Yes, it costs more. But have you ever tried to explain to a customer why their data is unavailable because a construction worker in Dublin cut a fiber line? It\u2019s not a fun conversation. <\/p>\n<p>And for the love of all that is holy, disable public access on your Storage Accounts. Use the <code>public_network_access_enabled = false<\/code> flag in your Terraform. Azure has a &#8220;Storage Firewall,&#8221; but it&#8217;s better to just not have a public endpoint at all. Use Private Endpoints. It\u2019s more work, but it\u2019s the only way to pass a security audit without lying.<\/p>\n<h2><span class=\"ez-toc-section\" id=\"The_Observability_Trap_KQL_is_Your_Only_Friend\"><\/span>The Observability Trap: KQL is Your Only Friend<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Azure Monitor and Application Insights are powerful, but the UI is sluggish. To actually find out why your app is slow, you need to master KQL (Kusto Query Language). It\u2019s like SQL but with a pipe syntax that actually makes sense for log processing. <\/p>\n<p>If you aren&#8217;t running queries like this, you&#8217;re just guessing:<\/p>\n<pre><code>\/\/ Find the top 10 slowest requests in the last 24 hours, excluding dependencies\nAppRequests\n| where TimeGenerated > ago(24h)\n| where Success == true\n| summarize avg(DurationMs) by Name\n| top 10 by avg_DurationMs desc\n<\/code><\/pre>\n<p>The &#8220;Trap&#8221; is that Application Insights samples data by default. If you are trying to debug a &#8220;one-in-a-million&#8221; race condition, the telemetry you need might have been discarded to save on ingestion costs. You have to explicitly configure the sampling rate in your <code>appsettings.json<\/code> or your code. But remember my $14,000 mistake: if you set sampling to 100% on a high-traffic app, watch your bill like a hawk.<\/p>\n<h2><span class=\"ez-toc-section\" id=\"The_%E2%80%9CReal_World%E2%80%9D_Gotcha_Resource_Provider_Registration\"><\/span>The &#8220;Real World&#8221; Gotcha: Resource Provider Registration<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Here is something no one tells you: Azure is modular. Just because you have a subscription doesn&#8217;t mean you can use all the services. If you try to deploy a Container Instance (ACI) for the first time via a CI\/CD pipeline, it will likely fail with: <code>MissingSubscriptionRegistration: The subscription is not registered to use namespace 'Microsoft.ContainerInstance'.<\/code><\/p>\n<p>You have to register these providers manually or via a script. In a large organization with hundreds of subscriptions, this is a constant friction point. I usually include a &#8220;bootstrap&#8221; script in every repo that runs: <\/p>\n<pre><code>az provider register --namespace Microsoft.ContainerInstance\naz provider register --namespace Microsoft.Network\naz provider register --namespace Microsoft.Compute\n<\/code><\/pre>\n<p>It takes a few minutes to complete. If your Terraform run starts before the registration is &#8220;Registered,&#8221; it will fail. This is the kind of &#8220;glue&#8221; work that makes up 40% of an Azure SRE&#8217;s life.<\/p>\n<h2><span class=\"ez-toc-section\" id=\"The_ARM_vs_Bicep_vs_Terraform_Debate\"><\/span>The ARM vs. Bicep vs. Terraform Debate<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>ARM templates are unreadable JSON blobs. Bicep is Microsoft&#8217;s attempt to make ARM look like a real programming language. It\u2019s actually quite good\u2014it has great VS Code support and zero-day support for new Azure features. <\/p>\n<p>However, I still prefer Terraform. Why? Because Azure is rarely your *only* provider. You probably have Cloudflare for DNS, Datadog for monitoring, or PagerDuty for alerts. Terraform handles the entire stack. The downside is the <code>azurerm<\/code> provider. It is a massive project, and sometimes the maintainers can&#8217;t keep up with the breakneck speed of Azure API changes. You will occasionally find a feature that exists in the Portal but isn&#8217;t in Terraform yet. In those cases, you have to use the <code>azapi<\/code> provider, which is a thin wrapper around the raw ARM APIs.<\/p>\n<pre><code># Using AzAPI for a feature not yet in the main provider\nresource \"azapi_resource\" \"experimental_feature\" {\n  type      = \"Microsoft.Network\/someNewService@2023-09-01\"\n  name      = \"new-feature-instance\"\n  parent_id = azurerm_resource_group.rg.id\n  body = jsonencode({\n    properties = {\n      enableFancyFeature = true\n    }\n  })\n}\n<\/code><\/pre>\n<p>It\u2019s ugly, but it works. It\u2019s better than doing it manually and having &#8220;drift&#8221; in your environment.<\/p>\n<h2><span class=\"ez-toc-section\" id=\"Cost_Management_The_%E2%80%9CZombie_Resource%E2%80%9D_Hunt\"><\/span>Cost Management: The &#8220;Zombie Resource&#8221; Hunt<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Azure makes it very easy to leave expensive things running. Abandoned Managed Disks are the biggest culprit. When you delete a VM, the disk stays. It\u2019s &#8220;orphaned.&#8221; At $20\/month for a P10 Premium SSD, a few dozen of these can quietly eat your budget. <\/p>\n<p>I use a logic app that runs every Friday and sends a Slack message with a list of orphaned disks, unattached Public IPs, and empty Load Balancers. It usually pays for its own development time in about a month. <\/p>\n<p>Another tip: Use <strong>Spot Instances<\/strong> for your dev\/test AKS node pools. You can save up to 80% on compute. Yes, the nodes can be reclaimed at any time, but if your app can&#8217;t handle a node disappearing, you have bigger problems with your architecture than just cost.<\/p>\n<h2><span class=\"ez-toc-section\" id=\"The_Wrap-up\"><\/span>The Wrap-up<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Azure is a beast of burden\u2014it&#8217;s heavy, it&#8217;s slow to move, and it has a lot of quirks that will frustrate you if you&#8217;re used to the &#8220;move fast and break things&#8221; ethos. But for the enterprise, it provides a level of governance and integration that is hard to match.
